Introduction
The shortage of large electrical transformers has become one of the least visible but most important constraints on the expansion of AI infrastructure. New AI data centres are often discussed in terms of advanced chips, massive capital spending and electricity demand. Yet many projects face a more basic problem: they cannot obtain the equipment needed to connect large amounts of power to the site.
This matters because the most ambitious visions of AI abundance depend on vast increases in computing capacity. If AI is to accelerate scientific research, medicine, engineering, education and robotics at civilisational scale, then the physical systems that deliver electricity must expand alongside computation. Increasingly, one of the slowest parts of that expansion is not software, chips or even power generation. In practical terms, a transformer shortage means a data centre can be financed, permitted and partly built, yet still wait years for the equipment required to energise the site. That turns transformers into a physical choke point for AI growth.
Why large transformers are hard to buy quickly
A transformer is a device that changes voltage levels so electricity can move efficiently through the grid and then be delivered safely to customers. Modern power systems depend on them at every stage, from generation plants to transmission networks, substations and large industrial facilities.
The transformers creating the biggest bottleneck for AI are not the small units mounted on local streets. They are large power transformers and generator step-up transformers, sometimes weighing hundreds of tonnes and built to highly specific technical requirements. A common assumption is that the critical path for AI infrastructure runs through chip fabrication. In reality, power equipment can become the slower constraint.
A hyperscale AI campus may require hundreds of megawatts of electricity, with some proposed developments approaching or exceeding gigawatt scale. Supplying that power requires transformers both inside the facility and throughout the surrounding grid infrastructure. The unusual economics of the transformer bottleneck
One reason transformer shortages attract less public attention than chip shortages is that transformers are not especially glamorous products. They are mature industrial equipment rather than frontier technology.
Yet from an infrastructure perspective, their importance can be greater than their cost.
A single advanced AI cluster may contain tens of thousands of GPUs worth hundreds of millions of pounds. Those chips become useless if the facility cannot obtain reliable electrical power. In that sense, a transformer can determine the value of vastly more expensive equipment downstream.

Why AI demand arrives on top of existing grid pressures
It would be misleading to view transformer shortages as a problem created solely by AI.
The industry was already facing pressure from several overlapping transitions:

- Expansion of renewable-energy projects.

AI arrives on top of these trends rather than replacing them.
This helps explain why shortages have proved persistent. Even if AI demand slowed temporarily, utilities and energy developers would still require enormous quantities of electrical equipment. Conversely, even if transformer production grows, AI demand may continue growing rapidly enough to absorb much of the new capacity.

That does not mean transformers become the only bottleneck. Land, transmission lines, substations, permitting and generation capacity all matter as well. But transformer shortages are notable because they sit at the intersection of many constraints simultaneously.
Whether stockpiling and standardisation can reduce delays
Developers are increasingly experimenting with ways to reduce dependence on long equipment queues.
One response is simple pre-purchasing. Rather than waiting until construction is advanced, companies order transformers years before they are required. This can reduce schedule risk but favours large firms with substantial capital reserves. Another approach is standardisation.
Part of the challenge is that many transformers are highly customised. Some companies are also exploring:
- Modular electrical architectures.
- Refurbishment of older transformer assets.
- Greater use of imported equipment.
- Long-term supply agreements with manufacturers.

None of these measures fully removes the constraint. They mostly redistribute or manage it.
What this means for the larger AI abundance story
Transformer shortages are a reminder that AI progress ultimately depends on physical systems.
The most optimistic visions of AI bloom often focus on software intelligence becoming dramatically more capable. Yet even if advanced AI accelerates science, automates engineering and improves productivity, those gains still have to flow through factories, supply chains, electrical networks and industrial equipment.
That does not invalidate the abundance case. In some ways it reinforces it. If AI succeeds in accelerating engineering, materials science, manufacturing and infrastructure planning, it could eventually help solve many of the bottlenecks currently slowing its own deployment.
The key point is that intelligence alone is not enough. A future in which AI helps humanity achieve far greater prosperity, scientific capability and long-term flourishing requires expansion of the physical world as well as the digital one.
